Vinci Advisory
The 30/60/90 adoption plan

What happens after the workshop

What to expect in the first 30, 60 and 90 days after your workshop. This is the plan the person told to 'sort out AI' needs to show their leadership.

30 days

The 30-day view

Adoption is fragile at this stage. A handful of workflows are running daily, the rest still need reinforcement. Success at 30 days looks like two or three workflows genuinely in daily use, at least one person on the team teaching others how to use them, and zero manager escalations about how do I do X for anything the workshop covered. If a workflow has quietly been dropped, this is the window to notice and reset it.

  • Expect two or three workflows to be in daily use and the rest to feel a bit rusty. That is normal, not a failure.
  • Watch for silence. If nobody is asking follow-up questions in the shared workspace, the tools are probably not being opened. That is your early warning.
  • The primary contact runs a fortnightly 15-minute check on which workflows are being used. The team leads reinforce the workflows their people own. Toby is available for questions between sessions.
60 days

The 60-day view

Habits are forming or failing. By 60 days, new workflows should be appearing that Vinci did not directly build, because the team is now confident enough to extend what they learned. Success looks like the team owning the tools rather than deferring to the workshop notes. It is also the point where the resistant person has either come on board or been given a role that does not require them to adopt. Both outcomes are fine, but pretending it will sort itself out is not.

  • Expect the team to be extending what they built in the workshop into new workflows without being asked. That is the signal habits are forming.
  • Watch for who is not using it. Someone always resists. Name it out loud, decide whether they need coaching or a different role, and stop hoping.
  • The team leads own day-to-day reinforcement. The primary contact tracks which workflows are now permanent and which have quietly died. Toby runs session 4, the review, two to four weeks after session 3.
90 days

The 90-day view

This is now how the team works. The measurement question shifts from did people learn it to what did we get back. Success looks like measurable hours reclaimed on repeatable work, and leadership able to point at specific things that would have needed a hire otherwise. If you cannot answer either of those questions clearly at 90 days, something in the adoption plan was skipped, and it is worth going back to the 60-day view and finding what.

  • Expect the workflows to be invisible in the good sense. Nobody talks about the AI tool any more, they just talk about the work getting done faster.
  • Watch for the numbers. Hours saved per week on the workflows you targeted, and any headcount decisions you have not had to make. Write them down so leadership can read them.
  • The primary contact writes the internal case (what we invested, what we got back). The team leads own ongoing use. Toby is available for a paid extension if the team wants to push further, but not required.
